1Project, participants and tasks

Start from a ready-made matrix and adjust it — or click “Start from scratch” and add your own tasks and participants.

Click the cells: each click moves the role to the next one in the cycle. A red row means a rule is broken in that task.

4Who does what

The same layout, but by person: this text goes to the team before the start so that everyone sees their tasks and their role in each.

The table pastes into the first cell of an Excel or Google Sheets file — the columns line up on their own.

Prompt: break a project into tasks

If the ready-made matrices do not fit, paste the prompt into ChatGPT, Claude or Gemini to get a list of tasks and participants for your project. Move them into step one and set the roles.

How to read the matrix

Read across the rows to see how a task is set up, and down the columns to see a person’s load. Agree the matrix with every participant before the start: an argument about roles is cheaper to settle on paper than in the middle of the project.

The course covers the rest: the charter, the stakeholder list, the plan and schedule, the budget, progress reports and closing. 10 recorded lessons, homework check and a diploma. $400, 1 year of access.See the course program

How it works

What is a RACI matrix

A RACI matrix is a table with project tasks in the rows, participants in the columns and each person’s role in the task in the cells. It answers “who does what” before the start, not in the middle of the project.

The builder offers ready-made matrices for typical HR projects and helps you build your own: you add tasks and participants, set roles with clicks, and it checks the matrix against the rules and prepares a text for the team and a table.

What the RACI letters mean

R — Responsible
Does the work on the task. There can be several.
A — Accountable
Owns the result and signs off on the work. One person per task.
C — Consulted
Asked before the decision: their input has to be taken into account.
I — Informed
Told afterwards about the decision or the result.

Questions about the RACI matrix

What is RACI in simple terms?

It is a way to write down who does what in a project. For each task you mark who does the work (R), who owns the result (A), who needs to be consulted (C) and who needs to be informed (I).

What does RACI stand for?

Responsible, Accountable, Consulted, Informed. The table is also called a responsibility assignment matrix.

What is the difference between R and A in a RACI matrix?

R does the work; A answers for it being done and accepted. There can be several R’s, but only one A. In small tasks this is the same person.

What are the most common RACI mistakes?

A task has no one accountable or has several, nobody is responsible for doing it, too many people are consulted, and one person is responsible for almost every task. The builder checks all four.

How many tasks and people should a RACI matrix have?

Enough for the matrix to fit on one page and read without explanation. The builder takes up to fifteen tasks and eight participants; a large project is easier to split into stages.

How do I make a RACI matrix in Excel?

Build the matrix here, click “Copy the matrix as a table” and paste it into the first cell of an Excel or Google Sheets file — the columns line up on their own.
